Grow Your Brain: Lead Yourself to Increased Leadership Capacities

Research, published in the new book The Emotional Life of your Brain by Richard J. Davidson (with Sharon Begley), has good news. We can change our emotional styles and become more self-aware, attentive to context, and resilient – core skills for surviving and thriving in the rough-and-tumble leadership world. All it takes is systematic mental practice.

I’ll let you read the neurophysiology and brain science and just cut to the chase here. By thinking – and thinking alone – adults can expand areas of the brain to broaden their cognitive and emotional capacities.

This gives us more control than previously believed over what Davidson and Begley call the Six Key Elements of Emotional Style: our resilience in the face of disappointment, outlook on life, self-awareness, social intuition, attention, and sensitivity to context.

To quote the authors: “Mental activity, ranging from meditation to cognitive-behavior therapy, can help you develop a broader awareness of social signals, a deeper sensitivity to your own feelings and bodily sensations, a more consistently positive outlook, and a great capacity for resilience.”

Too negative an outlook on life or situation? Embrace the essentials of “well-being therapy” and focus on ways you can be more grateful, generous, appreciative, and upbeat. You’ll have significant growth in the brain areas used, giving you quicker and more automatic access to these positive responses over time.

Not very self- or other-aware? Slow down and ask yourself to focus on the feelings, discomfort, or concerns of another. It’ll increase activation of the circuitry involved in taking in pain and distress more carefully and broaden your capacities to see life more richly and compassionately.

Too self-aware and filled with the internal chatter and self-evaluations that keep you spinning your wheels? Learn to observe your thoughts or feelings non-judgmentally and choose to put them aside.

Mindfulness and meditation help here. [See the blog archives for past posts of mindfulness and the work of Ellen Langer.] With practice, you’ll develop the hard-wiring and self-control needed to pause, acknowledge a setback or disappointment, have a good laugh at how quickly your mind wants to perseverate and magnify a mere bump in life’s road, and stop yourself from spiraling downward.

The authors claim that locating the base of emotions at least partly in the brain’s seat of reason is a major break from conventional wisdom in psychology and neuroscience.

I’m thrilled their work affirms human capacities to develop the emotional and cultural intelligence needed for effective leadership in an increasingly diverse world. How do you want to lead? Respond? Be? Make it happen. That’s hugely empowering – and productive for us all!

What we need to learn to succeed

A respected colleague (and my former professor) Richard J. Light (Carl H. Pforzheimer Jr. Professor of Teaching and Learning at the Harvard Graduate School of Education and author of the book “Making the Most of College”) names five things that successful people say they need to advance their work and careers in today’s global world.

1. the ability to synthesize information

2. the skill of writing extraordinarily well

3. the ability to do research on many different topics

4. the ability to speak at least one foreign language

5. an understanding of other cultures.

I think Light’s got it about right. How do you measure on each?  What are you doing to enhance your capacities in areas where you need to grow? 

In talking with executives recently who wanted to know where to begin in taking their education and executive development to the next level, I made a simple suggestion: read, read, read.

Cognitive development is guaranteed – and you’ll increase your reading speed and comprehension with every page. Seeing your progress on both is satisfying, as our Executive MBA students can attest. You have control over the delivery system and focus of the content – read when you can and what you want.  And continuing to form new neuronal circuits are vital as we age and for responding to an increasingly complex world.

Want a good suggestion for your next good read?  I suggest: America and the Crisis of Global Power by Zbigniew Brzezinski, former National Security Advisor to President Jimmy Carter. It’s a book you won’t want to put down – and probably shouldn’t.  [Here’s a review to give you a sense of the reasons why.]

Day 6: Out of the Big Cities

Spending time in the two major, big cities of China gives a distorted view of the country and of its economic development. This year, our Executive MBAs are venturing out.

We travel by train today to Tianjin: smaller scale, more industrial. A good example of how the economic boom sweeping China is rapidly spreading: a rising tide does lift all boats.

We were warned in planning that we couldn’t get the kind of nice motor coaches (tour buses) used elsewhere in our travels; that we’d find a different dialect, ethic composition (Hui), and cuisine in the city despite its closeness to Beijing; and everything would be a little plainer. I was thrilled. This is exactly what we need to experience.

China has great diversity in its population. The majority of Chinese are Han; but in a country of 1.3 billion people, there are still a lot of Chinese who are not.

A big shock to first time Western visitors to China is that all Chinese people don’t look alike – and that many look a whole lot more like us (and our ethnic ancestors) than they do our Chinese stereotypes.

We ethnocentric Westerners also tend to think all Chinese speak the same Chinese language. Not true. China has 36 officially recognized ethnic groups with their own cultures, religion, traditions, languages, and distinctive facial and physical features – and beyond the official count, there are many other sub-cultures.  That makes communication and planning within China difficult and complex.

Imagine what it would be like if people in Chicago, LA, and New York City couldn’t easily communicate with each other. That’s what we are talking about – but, ever the professor, I digress. Back to Tianjin.

By our standards, Tianjin is still a big city (11.9 million people) and China’s 4th largest; but not by comparison to Shanghai (China’s largest with 18.9 million) or Beijing (its historic capital in second place with 17.4 million).

We return to Beijing by train in the evening – and to the comfort of our hotel – after visits to a large multi-national; the “internationally active domestic company,” Lights Medical Manufacture; and an ethnic lunch.

Our local planner suggests an informal Beijing evening of karaoke or a visit to the night market at Wafuging near our hotel for a different taste (literally) of China. (Yes, those are scorpions on a stick, along with other tasty options.)

Day 4: Ascending to Global Citizenship

This is the day that gives me some breathing space: a chance for a quiet afternoon in Shanghai – is that an oxymoron? – with our Executive Coach (who is travelling with us), maybe even a massage and a calorie splurge with dinner at M on the Bund. This, however, is the most stressful day for the EMBAs. Send them your love! 

We start as usual with class time and two fabulous instructors.

Bill Dodson (author, entrepreneur, consultant, and business principal, and writer of the http://thisischinablog.com ) brings his unique perspective on how to do business in China with exploration of the impact of cultural differences on business partnerships and opportunities. After a break for tea – this is China, after all – we probe the changing consumer markets with Paul French, prolific author and Founder and Publishing & Marketing Director of Access Asia. His recent book, Fat China, says as much about the dangers of Western notions of affluence as it does about China today.

Lunch together at the hotel is a kumbayah moment for the cohort, after which everyone goes off alone to do their individual interviews or site visits for their China projects.

Students have been working on these projects (at least in their minds) since last summer, and have been preparing for this moment of truth.

No matter how prepared, there’s always that last minute feeling of panic, heading off alone in a taxi or on the subway in a country where you can’t even fake that you know the language by giving your English a bit of an accent as you can in romance language countries.

Here’s where the rubber meets the road – a moment of executive growth and rise to full global citizenship.

Prediction: The meetings will go well, they always do. People will navigate a place as complex as China, even though they are not sure they can. Language won’t be easy, but they’ll make it work. And having conquered the fear of the unknown through their skill and flexibility (see past blogs on the topic of fear of differences and the unknown!), the students will be stronger leaders and different people.

We promise transformation in the Bloch Executive MBA – and this is one of the learning moments where we see the fruits of that transformation in action.

There will be another solo afternoon of interviews and site visits in Beijing for students, but this is the first – and the first is always the hardest.

I’m proud of everyone. You should be too. It ain’t easy – but people make it so and are better for having done that. They model professional development at its best.

Now, will I have the Chickpea Pancake served with Anchoiade & Tapenade, Eggplant caviar, and peppery Roquette or the Twice cooked, (so juicy and crispy) Pigeon served with ‘boudin noir’ and harissa at M on the Bund???

Global Leadership: Conquering the Fear of Differences

Days have been filled preparing for our Executive MBA international residency which begins in three days.  We’re going to China. Part of my preparation involves enabling 40 experienced leaders, most with little international experience, to appreciate and respond to cultural differences without paralysis. 

It’s key to their career advancement and professional development. It’s essential for all in a global world. 

As we move closer to the departure date, students have begun acknowledging their fears of anticipating a vastly different world and of the unknown. Some report dreams of not knowing what to do or of being lost in the China-size crowds, others feelings of losing the control over their lives that they have at home.

These are powerful admissions – and they are right on. We all fear the unknown. Human nature loves predictability, and we all want to believe that everyone thinks and sees things just like us. They don’t and that’s OK – and we’ll be OK in a world where that is true. Accept that, and you’ve got the global citizen piece down cold.

How do we take in and use all the knowledge about cultural differences that we can gain through reading and studying without freezing our capacity to act?  The quick answer: with patience, persistence, and humility. It’s like learning and integrating anything new into effective practice.

Preparation helps – the better you know something, the better able you are to call it into play when you need it. So does remembering the Joan Gallos 2 Rules of Thumb for Learning Any New Behavioral Skill:

  1. 1.  go slow. Add anything new and you’ll need to be more deliberate – less automatic – in doing it. It will feel awkward, and you will feel clumsy and ineffective. It may be counter-intuitive – to slow down and to do something that’s awkward and uncomfortable in order to be more effective. But it’s the only way.
  1. 2. be patient with yourself. This is especially hard for successful people: you’ll make mistakes, feel lost, or be scared. It’s OK. Stay open. Figure out what works and doesn’t. Keep trying. And have a sense of humor. You are the only one taking yourself so seriously!

And remember: people are people are people.  When we talk about an increasingly diverse and global world, we tend to focus on differences. Comparing and contrasting how other cultures are different from ours is a good way to recognize and break out of our narrow mindsets about life and the world.  But bottom-line: people share a common humanity. 

Approach any meeting with authenticity and an open heart, and you will connect well with others – even if you struggle with language or customs. Be curious – ask. Relationships are built on connection and conversation.  Make a mistake?  Step on a cultural toe?  Stay alert and respond as you would to any friend.  An honest and humble “Oh, my apologies, please” will go far.

You know more than you may realize about conquering the fear of differences.
